And perhaps before changing the glow plugs, make sure the controller is telling the glow plugs to lite up. I changed my glow plugs when I had similiar issues and it still didn't help. Then learned how the controller worked and found out that the water temperature sensor was bad and was telling the controller that the engine was already warm and to skip liting the glow plugs. Luckily this is something easy to test. Just disconnect the single wired sensor on the water neck on the front of the engine.
It was evident when the glow plugs started working because they get so hot soo quick that the old oil around the engine started to smoke within seconds.
