Sounds like a timing problem?

Do you maybe have it 180 degrees out?

Just to be sure you had it at TDC when you put the distributor in correct?

Could there be even the slightest chance that the valve timing is off? Always go back to the last thing you did before it started running like hell... and since you changed the headgasket, that's always a possibility.

Classic symtem of valve timing 180 out. Double check----Turn engine till ignition timing mark is at zero, check that distributor rotor points to #4 cylinder, check that the line on the camshaft (behind the sprocket) lines up with the one on the rocker bracket, should be strait up. If not there's the problem.
Sounds dumb I know, but make sure the plug wire fireing order is correct.

Are you sure you put the sparkplug wires on the dist. cap correctly.
On my old boat I had the rotation of the dist. wrong. It was clock wise not counter clock wise, or whatever. It let out a few big pops untill I figured out I had done.
